For Xbox 360 Ultimate Alliance 2, how do I unlock and swap out heroes to make my own team?

I would like to unlock characters early and make my own team on Ultimate Alliance 2 Xbox 360. I was very disappointed to get this game and then see that I can’t create my own team from the beginning. I tried the unlock all characters code, but when I went to swap out heroes a red window came up stating that I can not swap heroes at this time. Please help.
